[Consulting Case] System Design for ERP Implementation in a Chemical Plant

Contributing to the improvement of profit structure! Introducing consulting case studies.

A chemical plant planning a large-scale ERP investment consulted us about IT strategy formulation. We proposed consulting to analyze what issues exist for improving profitability and how IT can solve these problems before developing the IT strategy. We toured the entire plant to familiarize ourselves with the layout of tanks and material storage areas, and then used data to understand inventory levels by item and location based on inbound and outbound logistics and inventory duration. As a result, we identified issues with how demand (orders) were captured and how production lots were determined. We aggregated and visualized the flow of materials from raw materials to intermediates and finished products across multiple plants, set KPIs to reduce inventory (duration), and organized the business flow and data from order receipt, procurement, production, to shipping. We designed a supply chain system and structured the positioning of the ERP within a total system. Improving from a red font constitution to a high-profit constitution! Introducing consulting case studies.

The electronic components manufacturer, which has an extremely wide range of items such as semiconductors and PCBs, has over 100 processes, with complexities including returns to upstream processes and repetitions. Due to the inability of traditional cost management and inventory management theories to secure profits effectively, there were inquiries about how to resolve these issues by reading our publications. The first step taken was to wear work clothes and observe the flow of materials, equipment, and personnel according to the work instructions over the course of a week. The root cause was found in the management system that aimed to increase output and reduce costs for each process. The solution was to shift the KPI (Key Performance Indicator) from cost to time (inventory holding). Expanding the market through supply and demand management of new products over standard items! Introducing consulting case studies.

We received a consulting request from a major domestic beverage and food manufacturer in China. The management challenges in the beverage and food industry are characterized by significant demand fluctuations, with excess inventory and stockouts being persistent themes. Excess inventory must be discarded once it passes its expiration date, while insufficient inventory leads to lost sales opportunities, impacting overall performance. Therefore, we analyzed the profit structures and inventory fluctuations of each segment, from factories to logistics warehouses, wholesalers, and retailers, assuming that each operates as a profit center, and identified the challenges. We proposed changing the management system, implementing mixed-load deliveries with small lots and high frequency for each SKU, and adjusting factory production cycles from monthly to shorter cycles of half-month or weekly. Axial runout, or rotational axis vibration, can be described as a complex vibration caused by centrifugal force resulting in radial vibrations, torsional vibrations due to rotational friction, axial compressive vibrations, and deflection vibrations. The Mitsubishi Motors fuel economy test falsification issue was an experiment on fuel economy loss due to rolling resistance (rotational resistance). It is said that energy loss from rolling resistance vibrations is between 20% and 30%.
